You’ve done the work. You’ve implemented security controls, built out your network, trained your staff. Now a Certified Third-Party Assessment Organization (C3PAO) is coming to verify all of it — and the outcome of that assessment will determine whether you keep your DoD contracts.
A lot of small businesses treat a C3PAO assessment like a pop quiz. It isn’t. It’s a structured, evidence-based audit, and the businesses that pass aren’t necessarily the ones with the best security — they’re the ones who can prove they have good security. That’s a meaningful distinction, and missing it is one of the most common reasons small DIB contractors come out of assessments with findings they didn’t expect.
Here’s what you actually need to know before an assessor walks through the door.
What a C3PAO Assessment Actually Is
A C3PAO assessment is a formal audit of your compliance with the 110 security practices in NIST SP 800-171, which map directly to CMMC Level 2. 3. Is your CUI boundary clearly defined?
Before an assessment, you need to know exactly which systems store, process, or transmit CUI. That’s your assessment scope. If your CUI boundary is vague or poorly documented, assessors will interpret it broadly — which means more systems get reviewed and more controls need to be demonstrated.

4. Are your logs actually capturing what they should?
CMMC Level 2 requires audit logging across your environment (controls 3.3.1 and 3.3.2). Assessors will check that logs exist, that they’re being retained for the required period, and that someone is actually reviewing them. A SIEM or centralized log management system with documented review procedures is what assessors want to see here.
5. Do your policies exist — and are they current?
Written policies for access control, incident response, configuration management, media handling, and more are not optional at Level 2. But policies that haven’t been reviewed in two years, or that reference systems you no longer use, create problems. Assessors look at version history and review dates. Stale policies signal that your program isn’t being actively managed.
6. Is your POA&M honest?
Your Plan of Action and Milestones (POA&M) documents any security gaps you haven’t yet remediated. A POA&M with open items isn’t automatically a failure — assessors expect some items to be in progress. What they don’t want to see is a POA&M that’s clearly been left untouched, or one that omits obvious gaps you haven’t acknowledged.
An honest, actively maintained POA&M with realistic target dates signals a mature compliance program. An empty POA&M in a complex environment raises immediate questions.

Use this as a starting point — not a substitute for a formal gap assessment, but a practical way to identify obvious problems before your assessment begins.

Common Mistakes That Generate Findings
Scope creep from poor CUI boundary documentation. If you can’t demonstrate that CUI is confined to a specific set of systems, assessors may treat your entire environment as in scope. Every additional system means more controls to demonstrate.
Technical controls without written procedures. MFA is configured — great. But if there’s no written policy describing how access is provisioned and reviewed, that’s still a finding. Controls need both a technical implementation and a documented process.
Policies that don’t reflect actual operations. A remote access policy that references a VPN solution you replaced 18 months ago, or a media handling procedure that no one actually follows, fails the consistency test.
Logging without review. Collecting logs is one requirement. Reviewing them on a defined schedule and documenting that review is another. Many organizations have the first and miss the second.
POA&M gaps for known issues. If there are controls you haven’t fully implemented, assessors will find them. It’s far better to have those documented in your POA&M with a remediation plan than to have them surface as surprises.
Timing: How Far Out Should You Start Preparing?
A meaningful C3PAO readiness effort for a small DIB business — one that closes real gaps rather than just organizing paperwork — typically takes 90 to 180 days depending on your starting point. That includes:
